Traffic is up but leads are flat — what now?
Four checkpoints sit between a visit and a recorded enquiry. A systematic way to find which one is breaking.

When traffic rises and enquiries do not, the cause is almost always one of four things: the wrong visitors, an unclear page, friction in the enquiry path, or leads that arrive but are never recorded.
It is one of the most common frustrations in marketing: the reports look better every month and the phone does not. The good news is that the diagnosis is systematic, and it rarely requires more traffic to fix.
Four checkpoints between a visit and a recorded enquiry.
- Step 1
Right visitor?
Intent and geography match
- Step 2
Right page?
Content answers their question
- Step 3
Clear action?
One obvious next step
- Step 4
Recorded?
The enquiry is captured and answered
Start by questioning the traffic
Before touching the website, check who is arriving. Growth driven by informational searches, out-of-area visitors or a viral blog post will not produce enquiries, no matter how good the page is.
Segment by landing page, by query intent where you can see it, and by location. It is common to find that commercial, in-area traffic has been flat while total sessions climbed.
A rise in sessions is only meaningful if the additional visitors could plausibly become customers.
The four common failure points
Once the traffic is genuinely relevant, the problem sits in one of these places. Diagnose in order — later fixes depend on earlier ones being sound.
| Failure point | What you would observe | Typical fix |
|---|---|---|
| Wrong visitors | High sessions, very short dwell, wrong locations | Refocus content and targeting on commercial intent |
| Unclear page | Visitors arrive and leave without scrolling far | State the service, the area and the proof immediately |
| Friction | Contact page reached but not completed | Shorten forms, add phone and messaging options, fix mobile |
| Unrecorded leads | Calls and messages happen but reports show nothing | Track calls, forms and chat as verified conversions |
Friction is usually mundane
The problems that suppress enquiries are seldom dramatic. A form asking for a postal address before a quote. A phone number that is an image rather than a tap-to-call link. A page that takes six seconds to become usable on a mid-range phone. A required field that fails silently.
Test the path yourself, on your own phone, on mobile data, as a stranger would. Most businesses find at least one avoidable obstacle within ten minutes.
- Ask only for what you need to respond — name, contact, and a short description
- Offer more than one route: form, phone, and a messaging option if you monitor it
- Confirm submission visibly, and send an immediate acknowledgement
- Check that submissions actually arrive, in the inbox someone reads
- Make the primary action visible without scrolling on a phone
Measure enquiries, not sessions
Sessions are an input. The metrics that describe the health of the funnel are qualified enquiries, the rate at which relevant visitors become enquiries, the source of those enquiries, and what happens to them afterwards.
Logging outcomes — quoted, won, lost, value — is what turns marketing reporting into a business conversation. Without it, every channel debate is a matter of opinion.
Fix in order
Repair measurement first, so you can see the effect of everything else. Then correct the enquiry path, because it improves every existing visitor immediately. Then improve page clarity and proof. Only then return to acquiring more traffic.
Reversing that order is the reason many businesses spend a year buying visitors who were never going to convert.
Frequently asked questions
- What conversion rate should we expect?
- It varies widely by industry, price point and traffic mix, so external benchmarks are of limited use. Measure your own baseline and improve against it.
- Could the problem be lead quality rather than volume?
- Often yes. If enquiries arrive but are unsuitable, the issue is usually targeting or an unclear description of who you serve and where.
- Do we need a website redesign?
- Rarely as a first step. Measurement, the enquiry path and page clarity usually deliver more improvement at a fraction of the cost.
- How long before changes show?
- Enquiry-path fixes can show within weeks because they affect visitors you already have. Content and visibility changes take longer.
Flat enquiries against rising traffic is a solvable problem, and usually a cheap one. It just has to be diagnosed in the right order rather than treated with more traffic.
